The $2 Billion Divestiture Runbook

Does your organization’s migration runbook account for critical revenue timelines, or is it purely a technical execution document?

In one project; I designed an Azure Migration Runbook that contributed to 3 successful migration plans generating over $2 billion in divestiture revenue. At that scale, the runbook isn’t just an IT artifact. It’s a business governance document.

What changes when revenue is on the line: rollback decisions can’t be purely technical calls. The runbook has to define which technical conditions trigger a rollback discussion versus which ones the migration team resolves independently without escalating. That distinction doesn’t happen naturally; it has to be explicitly designed.

The runbook also drove sequencing decisions across teams that weren’t all reporting to the same project manager. When teams from different business units are involved, the runbook becomes the coordination mechanism because no one has the authority to verbally realign everyone in the middle of execution.
