Step 1: Define Scope and Objectives
To begin the migration process, identify exactly what needs to be migrated – mailboxes, shared inboxes, distribution lists, calendars, contacts and archived data – before documenting number of users, total data volume and compliance/retention requirements. Set clear objectives such as zero data loss with minimal downtime that will guide every decision that follows.
Step Two: Assess Your Current Environment
Assess your existing email infrastructure. Document the platform, server configurations, integrations with third-party tools and custom rules or filters in place at this point in time. Also identify any dependencies which might impede migration such as CRM integrations or legacy apps that connect to email; this discovery phase usually lasts from one to two weeks.
Step 3: Determine an Appropriate Migration Method
Once your assessment is complete, choose from among three possible migration approaches — cutover, staged or hybrid migrations. A cutover migrates all users at the same time while staged migrates users in batches – both suitable options for larger organizations. Document your chosen method clearly within your project plan for future reference.
Step 4: Plan Your Timeline
Break down your migration process into phases and set realistic timelines for each.
Weeks 1-6: Discovering, scoping and stakeholder signoff. Weeks 3-4: Environment setup, licensing and tool configuration.
Weeks 5-8: Launch pilot migration with small test group. Wheaks 8-9: Review results, resolve issues and refine process Wheaks 12-13: Full scaled migration in batches
Week 13: Final cutover and decommission of old system
Week 14: Post-migration monitoring and support.
Step 5: Assign Roles and Responsibilities
To ensure an efficient transition process, designate a project manager who can oversee timeline, technical lead who handles migration tools and configurations, as well as communications lead who will inform end users. By assigning clear ownership, gaps and delays will be prevented from happening.
Step 6: Communicate With End Users
Involve the End Users Send migration notices two weeks in advance and include step-by-step guides on reconnecting email clients and accessing the new system. In addition, plan a help desk team that will support users during and immediately after cutover.
Step 7: Monitor, Test and Validate
Before each migration batch begins, ensure all emails, calendars, contacts are transferred successfully. Use parallel systems briefly to detect any lost items and document issues and their resolution as they arise.
